Brief 8 (agent): is video worth it, and where does cross-posting pay?

Shorts reach is follower-independent but the small-founder cases produced junk signups; text-to-video output is what YouTube demoted in June 2026. No per-network customer case exists; Reddit answers produced customers where X and LinkedIn did not; Bluesky beats X per follower.

Brief 8bc: Is video and cross-posting worth it for a 467-follower build-in-public account?

Date: 2026-09-05. Context: text-first founder on X (467 followers), posts written by an openly tagged AI agent, occasional cover images, no video. Question: add YouTube/TikTok/other networks now, and is video worth the hours?

Evidence tags: [data] = measured numbers from a named source; [single] = one person's self-reported case; [opinion] = vendor or blogger claim without numbers.

1. What build-in-public founders actually post on TikTok and YouTube Shorts

Formats seen in the wild

Format Who uses it Evidence
Screen-recorded product demo, fast cuts, caption hook Russ Halilov (@russ_ai, BlueDot) 100+ videos, 300K views, ~100 low-quality email signups; conversions poor because mobile viewers cannot install a Chrome extension [single] https://www.indiehackers.com/post/how-we-reached-300k-views-across-tiktok-reels-shorts-for-our-ai-startup-9f00d475df
Talking-to-camera, educational Samy Tolba (@samy.tlb), Zach Wilson (@eczachly), Edward Sturm (100K+ per platform, daily) Indie Hackers "killing it on TikTok" roundup, Nov 2024; no per-video numbers [single] https://www.indiehackers.com/post/creators/meet-the-indie-hackers-killing-it-on-tiktok-3znZ4MnXFrhlr5CCVuio
Day-in-the-life vlog, startup-journey, trending sounds Christen (@chrristen, Clara, ~350K), John Hu (@jayhoovy, Stan, 50K+) One viral announcement at 427K views; no signup numbers [single] https://tiktoktips.substack.com/p/how-founders-can-leverage-their-personal
POV and direct demo, small base Tommaso Sacco (LifePilot iOS, May 2026) 8 TikToks in 5 days, ~2,000 views (~250 avg), 11 downloads total (mostly App Store), Italian listing on US store hurt conversions [single] https://www.indiehackers.com/post/day-10-11-downloads-2-000-tiktok-views-and-the-mistake-that-killed-my-us-conversions-1dcfbbeff5
Auto-clipped webinars/long-form into 10-20 shorts Vendor playbook (Reap), illustrative numbers only "2K-5K to 50K-100K impressions" is unsourced [opinion] https://reap.video/blog/saas-founders-shorts-traffic
Milestone clips 15-45s, behind-the-scenes loops 30-60s, teach/teardown 60-90s, ~20 posts per 30 days Bizkol playbook, May 2026 Prescriptive, not measured [opinion] https://www.bizkol.ai/blog/build-in-public-marketing

What the successful ones credit

Hours per post reported

Reporter Time Note
Russ Halilov 1-2 days/week at first, then 3-5 hours/week for 3-5 videos Screen demos [single] https://www.indiehackers.com/post/how-we-reached-300k-views-across-tiktok-reels-shorts-for-our-ai-startup-9f00d475df
Jamie Cho (Verse) 4-8 hours/day on platform Extreme outlier, consumer app [single] https://www.indiehackers.com/post/creators/meet-the-indie-hackers-killing-it-on-tiktok-3znZ4MnXFrhlr5CCVuio
Reap (vendor) "a month of posts edited in under 15 minutes" from one webinar Marketing claim [opinion] https://reap.video/blog/saas-founders-shorts-traffic

Honest reading: nobody with a small base reports customers from short video in 2025-26 at anything like the rate they report views. The cleanest small-base case (300K views, ~100 junk signups) is a warning, not a model.

2. Text-to-video tools and how platforms treat the output

Tools (prices verified mid-2026)

Tool Price What it does
OpusClip Free (60 min/mo, watermark, 3-day expiry), Starter $15, Pro $29 Auto-clips long video into shorts; credits = source minutes. Needs a long video first, so it does not help a text-only account. [data] https://www.eesel.ai/blog/opusclip-pricing
Revid.ai Starter $29 (10 videos), Pro $59 (30), Business $149 (100); stock-media and voice overages can add 25-50% Text/script to faceless short with AI voice and stock footage. [data] https://fluxnote.io/guides/revid-pricing-guide-2026
Pictory, Fliki, InVideo, Kapwing faceless, faceless.video Comparable text-to-faceless-video tools; not price-verified this pass [opinion] https://pictory.ai/blog/best-text-to-video-tools-2026 , https://fliki.ai/ , https://www.kapwing.com/tools/make/faceless

No tool found that ingests a changelog or a git log directly; all take a script or a URL. A "changelog to video" pipeline would be: agent writes the script, a text-to-video tool renders it, and a screen recording is dropped in where the product appears.

Is auto-generated content welcomed or flagged?

Platform policy (official):

Enforcement and audience reaction (2026):

  • YouTube terminated 16 slop channels (35M subscribers, 4.7B views, ~$10M/yr) in June 2026, tuned recommendations toward on-camera hosts, and is surveying viewers on "AI slop" ratings; faceless human creators report demonetization as collateral damage, some hiring Fiverr hosts to show a face. [data, reported] https://thenextweb.com/news/youtube-ai-slop-crackdown-faceless-creators-collateral-damage
  • Kapwing manual audit of 10,742 TikToks (May 2026): 59% of the first 500 videos served to a new account were AI slop, vs 21% on Shorts; backlash comments on AI posts out-like the posts themselves. TikTok added a feed control to reduce AI content. [data] https://www.kapwing.com/resources/the-tiktok-ai-slop-report/
  • Bottom line: an agent-written script plus a real screen recording or a real face is inside policy on both platforms and needs no label. A fully synthetic faceless stock-footage-and-AI-voice video is legal but is exactly the format both platforms are now actively demoting and audiences are reacting against. [data-derived judgment]

3. Cross-posting payoff: which network sends customers, not views

No 2025-26 source found where an indie founder cross-posted the same story to 3+ networks and published followers, traffic, signups and customers per network. Closest evidence:

Case Networks Result
Martin Fowler, Apr 2025 (large account) X, LinkedIn, Bluesky, Mastodon, 24 identical posts LinkedIn now #1 for likes/replies/traffic yet only 3.3% of site traffic; X still important; Bluesky most active per follower; Mastodon far lower. [data] https://www.martinfowler.com/articles/2025-social-traffic.html
Clemente, Jan 2025 (70 followers on X) X vs Bluesky, 7 days, same cadence X +6 followers/11 post interactions; Bluesky +10/15. Tiny but same-conditions. [single] https://www.indiehackers.com/post/bluesky-vs-x-my-7-day-experiment-eef3bc5fba
Alex Chen, Wappkit, early 2025 Reddit vs X vs LinkedIn vs paid Reddit: 60 customers in 45 days, $0 spend, ~20% click-to-trial, ~30% trial-to-paid. X: "crickets." LinkedIn: 12 views, 0 signups. FB ads $500: 2 signups. [single] https://www.indiehackers.com/post/how-i-got-my-first-60-customers-from-reddit-without-spending-a-dime-on-ads-3d19b2c47c
Jack Builds, reddbot.ai, Jun 2026 Reddit daily for 90 days 0 customers posting in founder subs (r/SaaS); after moving to buyer threads, 4 warm leads, 2 customers in 2 months. [single] https://www.indiehackers.com/post/i-posted-daily-on-reddit-for-3-months-zero-customers-heres-what-i-missed-9b3aece6c0
Kleo founders (Cameron Whiteside), 2026 LinkedIn $62K MRR in 3 months, but on the back of 180K + 300K existing LinkedIn followers; not a small-base story. [single] https://tamimbuilds.medium.com/8-solo-founders-who-quietly-hit-20k-62k-mrr-in-the-last-6-months-5032e610badc
Marc Lou, Jul 2025 (large account) X, YouTube, products $48,921 month; YouTube contributed $215 directly, X monetization $1.5K; channels feed the products, not the other way round. [single] https://x.com/marclou/status/1950900252481130634

Platform-level comparisons (not indie-specific):

Does anything beat X for indie builders in 2026? The only channel with repeated small-base evidence of customers (not followers) is Reddit, and only when the founder comments in buyer threads rather than posting in founder subs. LinkedIn beats X on engagement rate and on B2B buyers but hides external links and rewards existing audiences. Bluesky beats X per-follower on engagement and click-through in every same-conditions test found, but the absolute audience is small. Threads and Mastodon: no usable indie evidence.

4. Verdict

Add YouTube/TikTok now or after the X baseline improves? Not now as a cross-post channel. Reasons:

  1. The 467-follower X baseline is not the constraint for video; Shorts reach is follower-independent (15K avg views under 5K followers). The constraint is that nobody small reports customers from shorts, and the one clean case converted 300K views into ~100 junk emails. [data + single]
  2. The cheap path (agent script to faceless stock-footage video) is precisely what YouTube demoted in June 2026 and what 59% of TikTok's new-user feed already is. It would also undercut the account's one distinctive asset: an openly tagged AI agent writing honest text. Slop-shaped video makes the AI tag read as a liability. [data]
  3. The path that works (face on camera or real screen recording with a hook, changed every 2-3 seconds) costs 3-5 hours/week for 3-5 videos after a learning curve, per the only founder who published hours. That is more than the entire current text cadence likely costs.

What to do instead, in order:

Step Network Weekly cadence and cost
Now Keep X as the story of record Unchanged
Now, zero-cost Mirror every X post to Bluesky and Threads via a scheduler (Buffer/Typefully-class tools support both) 0-15 min/week; Bluesky showed higher per-follower engagement in every test found
Now, targeted Reddit: no posts in r/SaaS or r/SideProject; 3-5 comments/week in threads where target buyers describe the problem 1-2 hours/week; the only channel with small-base customer evidence
Month 2 LinkedIn: one weekly native text post (no external link in body), rewrite not copy 30-45 min/week
Month 3 test One 30-60s screen-recorded Short per week from a real changelog item, agent writes the script, founder records or narrates; post to Shorts first (best small-base reach), then TikTok; label nothing unless a synthetic person/scene appears 1.5-3 hours/week including the learning curve; kill after 8 weeks if signups per video stay at zero

Honest hours cost: text mirroring adds ~0; Reddit adds 1-2 h; LinkedIn adds ~0.5 h; a weekly real video adds 1.5-3 h. Full stack is 3-5.5 hours/week on top of current effort. Faceless automated video would be cheaper (roughly $29-59/month and ~20 min/week) and is the option this brief recommends against.

Line to ask the audience: "Would you rather watch a 45-second screen recording of this week's change, or keep reading it as text? Reply with video or text."

5. Counts

  • Sources checked: 41 (35 tool calls: 16 searches, 19 fetches; one fetch blocked by robots.txt, the Marc Lou tweet, cited from the search snippet).
  • Sources used in the brief: 24.
  • Claims by data (measured, multi-account or platform-official): 14.
  • Claims by single source (one founder's self-report): 11.
  • Claims by opinion (vendor/blogger without numbers): 7.
  • Gaps: no 2025-26 indie case with per-network signups/customers for 3+ networks; no verified hours-per-video from a 2026 small-base founder other than Halilov (2024); Threads and Mastodon have no usable indie evidence.
