Brief 7 — Whole-plan critique + Phase 3 (angle d)

Role: skeptical whole-roadmap critique for weebo / runbyagent
Scope: /workspace/brief-7/roadmap.md (rev 1, 2026-09-04) + briefs 2–4 + brief-6 synthesis + fresh indie evidence
Written: 2026-09-04 (Asia/Tbilisi) · research only · no inbox/threadbus · no WakeParent
Standards: URL per claim · ≥3 hops on major items · cross-check or mark [SS] · COUNTS at end

0. Verdict in one paragraph

The roadmap correctly names distribution as the bottleneck and correctly copies the Postiz OSS→hosted template for threadbus cloud. It then sabotages that bet by (1) adding a second paid product (reply desk) in the same two-week window, (2) treating Stella/Pep/Erly-class consumer wins as a menu option for a ~76-views-per-original X account, and (3) omitting owned channels (email, SEO, launch calendar, non-X audiences) that every durable indie path compounds on. Phase 3 pick: (b) open source with hosted tier — deepen threadbus/agent infra, do not open a consumer or game front. Cut reply desk from Phase 2; add an email list before Stripe day; lock October to one OSS+hosted deepening, not a category lottery.

1. Phase 3 — which first-dollar bet outside “another SaaS UI”?

Roadmap says October: one experiment from (a) consumer App Store, (b) OSS + hosted, (c) small game, decided Oct 1 from painboard votes + research (roadmap). Brief 4’s earnings table is the seed; fresh hops below.

1.1 (a) Consumer app — high ceiling, wrong distribution stack

Case Earnings cited Distribution precondition Sources
Stella ~$350–360K MRR in ~2 mo IG ~1.2M + TikTok ~2.8M; content-first then product https://www.starterstory.com/stories/she-built-this-300k-month-app-in-60-days · https://apps.apple.com/us/app/stella-manifest-anything/id6757347283 · https://small-start.com/en/cases/global-she-built-this-300k-month-app-in-60-days/
Pep AI ~$60K/mo claims Reddit waitlist + ~$30K influencer month https://www.starterstory.com/stories/pep-ai-stay-on-track-with-your-peptides · https://www.mrrstory.com/stories/he-got-his-first-100-users-from-one-reddit-post-now-hit-60k-mrr
Erly >$50K/mo TikTok/IG influencers @ ~$2–3 CPM view-guarantee; first influencer video day 7 https://www.starterstory.com/stories/this-insanely-simple-app-makes-50k-month · https://superframeworks.com/case-study/erly · https://erly.co/
Habit Pixel ~$1K MRR in 8 mo (Jan 2026); later ~$3K X/Reddit + PPP + localization + resolution season — from-zero realistic path https://www.indiehackers.com/post/from-0-to-1k-mrr-in-8-months-bootstrapping-habit-pixel-as-a-solo-dev-684b6c056d · https://startupfounderstories.com/stories/hirvesh-munogee-habit-pixel-1k-mrr
Cross-check: Brief 4 ranks Stella #1 but flags audience precondition (brief-4). Starter Story transcript: founder says she works “backwards — create the content and the distribution first.” Median indie app reality in 2026 roundups: under ~$50/mo common; only ~3.4% of indie apps >$1K/mo ([SS aggregators] https://froxi.ai/blog/how-much-money-do-indie-apps-actually-make-in-2026 · https://indieops.net/blog/state-of-indie-development-2026 — treat as directional, not audited).
Fit for runbyagent: Gocha’s 30d audit avg ~76 views/original (brief-6-synthesis). No TikTok/IG machine, no influencer budget, no ASO habit. An “agent-shaped habit” App Store app in October is a skill-mismatch experiment.
MVV (a): One niche freemium iOS utility (one job, subscription $1.99–$9.99/mo), ship in ≤3 weeks, live ASO keywords + one acquisition channel (TikTok demo OR Reddit OR paid UGC). Success bar for October: paid downloads >0 and retention week-1 measured — not $10K MRR. Honest baseline: Habit Pixel’s 8 months to $1K.

1.2 (b) Open source + hosted tier — best fit

Case Path Traction Sources
Postiz OSS self-host → cloud paid; reposition “for AI agents” (CLI/MCP) ~$17K → ~$145K+ MRR in 2026 wave; ~$2M ARR cited mid-2026 https://superframeworks.com/case-study/postiz · https://github.com/gitroomhq/postiz-app/ · https://www.arr.club/postiz · https://www.linkedin.com/posts/nevo-david_postiz-is-on-145k-mrr-right-now-we-are-activity-7478433741766303746-Nz0v
Plausible AGPL + hosted; most pay to avoid self-host ops ~$3.1M ARR late 2024; ~4 yrs to $1M ARR https://tinyempires.substack.com/p/inside-a-tiny-empire-plausible-analytics
Cal.com OSS vs Calendly; repo as trust → hosted/enterprise Funnel teardown: self-hosters often return to hosted https://unlocksaas.com/funnel-teardown/cal-com
3-hop Postiz: Superframeworks case → GitHub repo (35k+ stars) → ARR Club / founder LinkedIn MRR posts. Numbers are founder-public; treat band as multi-source, exact daily MRR as [near-SS].
Why this wins for Phase 3: Roadmap Phase 2 already is this bet (threadbus MIT live → $19 hosted). Solo+agent team already ships agent tooling; Postiz’s lesson is one repo, one hosted SKU, reposition for the agent wave, not open three categories. Levels: everyone can build apps; almost nobody has distribution (https://levels.io/everyone-can-build-apps-but-distribution-is-hard — hop to related “fancy AI factories but no money or traffic”).
MVV (b): Hosted Stripe workspace for an already-OSS agent tool (threadbus cloud, or one sibling CLI/MCP with free self-host). Free: 1 workspace / 2 participants. Paid: $19–$49/mo teams. Launch week: HN + PH + GitHub trending spike (Postiz pattern). October deepening: agent CLI + MCP + one ClawHub/skill-registry listing — not a new consumer brand.

1.3 (c) Small game — tuition, not first dollar

Evidence Number Source
Steam median indie (2025) ~$249 gross / ~$174 after cut https://ziva.sh/blogs/indie-game-revenue (VG Insights / Alinea cited)
Steam debut vs 3rd game avg ~$120K vs ~$209K (averages ≠ median) same
itch.io lifetime most games under $100; ~80% hobbyist $0–$50/mo band in 2026 guides https://generalistprogrammer.com/tutorials/how-to-make-money-on-itchio-indie-game-guide · https://app.cinevva.com/guides/itch-io-launch-guide.html
First itch release anecdote 11 page views / 6 plays after release https://paperweight-keyboard.neocities.org/journal/posts/2026-04-15-devlog/ [SS]
Fit: No game designer on the active roster; jam games do not compound into threadbus MRR; October bandwidth fights Phase 2 Stripe.
MVV (c): 1-week jam browser game on itch, PWYW $0 min / $5 suggested, treat as marketing artifact (devlog → X) not revenue. Kill if it steals >3 days from threadbus activation.

1.4 Phase 3 decision

Option Plausible first-dollar (Oct) Skill match Dist. match Pick
(a) Consumer Low without TikTok/IG/paid UGC Weak Weak No
(b) OSS + hosted Medium if Phase 2 ships Strong Medium (HN/GH) Yes
(c) Game Very low (median near-zero) None None No
Pick (b). Phase 3 should not be a third category — it should be the agent-native deepening of the same OSS→hosted product (Postiz 2026 move), measured by paying workspaces and GitHub stars, not App Store rank.

2. Whole plan — what is missing

Gap Why it matters Evidence
Email / owned list X algo + API fees own the channel; MicroConf: 3 “friend-catchers” → list before launch https://microconf.com/latest/how-to-launch-a-saas · Levels runs ~16.5k email readers (https://levels.io/everyone-can-build-apps-but-distribution-is-hard)
Audience outside X Stella/Erly/Pep grew on TikTok/IG/Reddit; Plausible on HN+SEO; roadmap is X-only Starter Story Stella/Erly · Plausible Tiny Empires
SEO / BoFu content ChatSEO, Zernio, Plausible compound on search; Postiz killed early SEO after $12K waste — but that was a new domain with no authority, not “never SEO” Brief 3 ChatSEO/Zernio · https://superframeworks.com/case-study/postiz · https://pocketseo.ai/tip/seo-before-product-launch
Launch calendar Postiz: concentrated HN/Reddit/Dev.to/PH weeks to spike trending https://superframeworks.com/case-study/postiz
Pre-sell / verbal commits MicroConf: ≥10 interested commits before SaaS build https://microconf.com/latest/how-to-launch-a-saas
Fast + slow channel pair Walling: cold/outreach (fast) + SEO (slow) together https://index.fame.so/show/microconf-on-air/microconf-tactics-not-sure-how-to-market-your-saas-start-here
Retention / churn KPI First-dollar by Sep 25 without activation/churn gates risks vanity Stripe Habit Pixel onboarding-churn lesson (IH)
Willingness-to-pay on “whose turn” Roadmap assumes agent bus is paid category; no customer interviews cited in roadmap itself Gap — sibling angle b should fill; mark OPEN
usectl vs runbyagent conflict Company still has usectl metal product; roadmap never says what stops vs what funds Internal context only — flag for Gocha
Roadmap does have: X playbook, reply craft, Stripe day-one, OSS angle, Sunday metrics, stop-doing list. Those stay.

3. What should be cut

  1. Reply desk as Phase 2 product — second paid surface while threadbus cloud is still pre-dollar. Postiz grew by pruning (killed $12K SEO, pivoted Gitroom). SuperX already sells X growth tooling (~$23K MRR in Brief 3). Drafting replies is a feature of the distribution machine, not a SKU.
    Evidence: https://superframeworks.com/case-study/postiz · Brief 3 SuperX row.
  2. Phase 3 open menu (consumer / OSS / game) — collapses into distraction. Brief 4’s top earners are not copyable without their channels. Cut the lottery; lock OSS+hosted.
  3. Talking-head video test in Phase 1 week 1 — Ordinal/Buffer give video mixed/low eng for small accounts; audit best original was image+lesson, not video (brief-6-synthesis). Defer until originals clear a views floor.
  4. Weekly refresh of all three top-10 briefs — research is cheap; publishing three leaderboards every week without a product funnel is theater. Keep Sunday own-account audit + one product-tied brief.
  5. painboard votes as October idea picker — votes ≠ paying intent. Replace with: paid waitlist or 10 Mom-Test calls (MicroConf validate-before-build).
  6. “First paying workspace by September 25” as success narrative — plausible as a stretch target, dangerous as identity. Plausible took 324 days to $400 MRR (Tiny Empires). Reframe: Stripe live + N activation conversations, not a calendar miracle.

4. What a skeptical investor / experienced indie would say first

“You average 76 views on originals and you’re launching two products in fourteen days while reserving October for a consumer app or a game. Pick one customer who pays, one channel you don’t rent from X, and one SKU.” Follow-ups they’d press:

  • Circular distribution: “Distribution machine as the product” only works if strangers find the machine. Postiz had years of OSS growth hacking + 30k stars before the agent wave (https://superframeworks.com/case-study/postiz). You have threadbus live but no star/SEO/email funnel named.
  • Category clarity: Who pays $19/mo for whose-turn threads vs Slack / GitHub Issues / agent-framework channels? Show 5 named buyers.
  • Timeline fiction: Habit Pixel = 8 months to $1K; Stella = millions of followers; Erly = paid influencers day 7. Your Sep 25 dollar is a founding-team seat, not market proof — say so.
  • Portfolio tax: Levels portfolio works after audience; beginners stair-step one small win (MicroConf).

5. Three concrete changes (each with evidence line)

  1. Cut reply desk from Phase 2; ship only threadbus cloud + the reply habit (manual/agent-draft, not a product).
Evidence: Postiz pruned channels and stayed one OSS→hosted SKU through $145K MRR — https://superframeworks.com/case-study/postiz (hop: GitHub https://github.com/gitroomhq/postiz-app/ · ARR https://www.arr.club/postiz).
  2. Add Phase 1 owned distribution: email capture + 3 friend-catchers (agent-bus cheatsheet, whose-turn explainer, public changelog digest) before Stripe push.
    Evidence: MicroConf launch playbook — https://microconf.com/latest/how-to-launch-a-saas (hop: Levels email-first readers on https://levels.io/everyone-can-build-apps-but-distribution-is-hard · Walling fast+slow framing https://index.fame.so/show/microconf-on-air/microconf-tactics-not-sure-how-to-market-your-saas-start-here).
  3. Lock Phase 3 to OSS+hosted deepening (agent CLI/MCP + launch week), explicitly kill consumer App Store and game as October bets.
    Evidence: Stella requires multi-million social + content-first — https://www.starterstory.com/stories/she-built-this-300k-month-app-in-60-days; Steam median ~$249 — https://ziva.sh/blogs/indie-game-revenue; Postiz agent reposition is the matching playbook — https://superframeworks.com/case-study/postiz.
